Yesterday I wasn’t planning to write about PostHog. Then I landed on their new website, fell down a rabbit hole, and realized there’s a real GTM-as-code story worth studying. Because so much of their work is open: The repos, the handbook, even parts of their growth process—it’s possible to do a lightweight audit from the outside. This is that: a personal, opinionated review with a few appreciative notes and a couple of pushes.
PostHog is on my recommended GTM as Code stack for good reason. As someone who studies and practices Modern Marketing daily, I see PostHog not just as another analytics platform, but as a company that lives by GTM as Code. If you want to see what it looks like when go to market is treated like a codebase, PostHog is a strong example.
Why PostHog is a model for GTM as Code
PostHog is a dev tool built for product engineers, and they market like engineers: the open source repo is distribution, the public handbook is the GTM spec, and “marketing that ships” is the norm. Their growth machinery lives in docs you can read, with opinionated content rules, ownership maps, and recurring growth reviews that run like sprints for revenue metrics.
They even iterate pricing like code, and they run product led sales as a feature flag layered on top of product led growth.
Inside PostHog’s Growth and Content playbook
PostHog’s handbook shows a working GTM system, not theater:
- Be opinionated → Strong stances over bland consensus, the anti corporate speak rule.
- Content as a practice → Standards for audience, formats, and distribution across LinkedIn, X, paid, newsletters. Quality over volume.
- Ownership is documented → “Who can help me?” maps tasks to people and channels such as email via Customer.io and web via #posthogdotcom.
- Growth reviews → Metric driven check ins for deltas and experiments. Scrum for revenue.
- Inbound by design → PLG as the spine with inbound sales as default and outbound treated as experiment.
This is GTM as Code: rules, rituals, and PR ready changes.
Modern Marketing principles at work
I often ask: are companies automating GTM via code? In PostHog’s case, the answer is yes:
- Website and docs as code → posthog.com is a repo. “Edit this page” opens GitHub, publishing is deploying.
- Automated announcement assets → They built an internal tool to auto generate changelog images for social. It is not public yet, but it should be, it is side product worthy.
- Shared observability → Marketing site and product tracked in the same PostHog instance. One telemetry fabric.
- Programmatic pricing ops → Pricing changes are shipped as small diffs, measured, and documented.
Where I’d push them (constructively)
This is praise with edges—the good is very good, and a few areas are worth pressure-testing:
- Product sprawl vs. narrative clarity: A fast-growing, multi-product suite can fragment the story. From the outside, I’d watch whether the core “why PostHog now” stays obvious for first-time visitors. A single, opinionated narrative thread should survive any redesign.
- Dev-first bias limits reach: The GitHub-native, “designers who code” culture is powerful. It can also intimidate non-technical buyers and collaborators. I’d keep investing in paths that feel welcoming to data/marketing teams who don’t live in repos.
- Automation ≠ quality by default: Auto-generating assets (like changelog images) is great. The next level is a rigorous content QA gate that checks claims, links, and tone before publish—especially as AI accelerates production.
- Open handbooks drift over time: Transparency is a feature, but open docs get stale. Staleness lints, visible owners, and “last updated” signals on key pages help maintain trust in the spec.
- PLG → PLS handoffs: Treating product-led sales like a feature flag is clever. I’d continually test handoffs for enterprise paths (security reviews, procurement) so velocity doesn’t die at the edge of the funnel.
The new website as GTM system
PostHog’s redesigned website is not just pretty, it is built for speed and iteration. A navigation overhaul made the multi product sprawl easier to explore, shipped by a Developer Experience team obsessed with velocity.
Design choices are documented: from wireframes straight into code, skipping hi fi mocks. Designers who code finish the last 10 percent directly in the repo. They even allow themselves to redesign repeatedly because clarity and conversion justify the churn. That is cultural permission to refactor GTM surfaces just like software.
Stealable GTM as Code patterns
- Publish your GTM rules in a repo. Public or private. The key is access, everyone including AI agents can read and iterate.
- Write tests and lints. Treat GTM assets such as content, workflows, and dashboards like code, enforcing quality with automated checks before merging.
- Wire releases to content. Auto generate changelog images, OG snippets, or posts triggered by deployments. Tools like PostHog’s generator, Customer.io, and the Content Linter make it systematic.
- Unify telemetry. Marketing and product data in one plane.
- Small, autonomous teams. Schedule growth reviews like sprints, and let them ship GTM modules without central bottlenecks.
- Guardrails for openness. If you publish handbooks/specs, add owners, update dates, and staleness checks to keep trust high.
Closing thoughts
PostHog proves that GTM as Code is not theory, it is a working practice. They run their go to market like software: repos, rituals, reviews, releases. They unify telemetry, automate content assets, and keep iterating their surface such as site, pricing, and docs like any other product.
For me, that is why PostHog is such a core part of the GTM as Code stack. If you want your GTM to scale with your product, treat it the way PostHog does, as code you ship, not campaigns you schedule.
